Sooner or later most businesses move their phones off traditional copper lines, either because the cost stops making sense or because the carrier makes the decision for them. The move itself is usually fine. What goes wrong is everything attached to the phone system that nobody remembered was attached to it.
I have watched enough of these migrations to know where they fail, and it is almost never the phones. Here is what actually happens, in the order it tends to bite.
Porting Your Numbers Takes Longer Than Anyone Tells You
Your phone number is not yours in the way your domain name is. Moving it to a new provider is a regulated process called porting, and it moves at the speed of the carrier you are leaving.
A single line can port in a few business days. A main number with a hunt group, direct-dial extensions, and a decade of accumulated configuration can take weeks, and it only takes one mismatched detail to reject the request. The name on the account, the service address, and the account number all have to match the losing carrier’s records exactly, not what you believe them to be. Pull your customer service record early and check it.
The one rule that matters: never cancel the old service before the port completes. A disconnected number is often unrecoverable, and if it is the number printed on your vehicles, your signage, and every listing your customers use, that is not a recoverable mistake either. Cancel only after the number is confirmed live on the new system.
The Devices That Are Not Phones
This is where most of the damage happens. Analog lines accumulate quietly over the years, and the things running on them tend to be the things you notice last:
- Fire alarm and burglar alarm panels, which dial out to a monitoring center
- Elevator emergency phones, which are a legal requirement, not a convenience
- Fax machines, still standard in medical, legal, and insurance workflows
- Credit card terminals on dial backup
- Gate and door intercoms
- Modems on equipment nobody has touched in years
Two things to know about these. First, fax and alarm signaling were designed for analog circuits and do not always survive being converted to digital packets. Fax over internet protocol works, but it is finicky, and “mostly works” is not an acceptable standard for a fire panel. Second, some fire and elevator systems have certification requirements governing what their line may be replaced with. That is a code question, not a preference.
For alarms and elevators, a cellular communicator is frequently the better answer than trying to make the new phone system emulate an analog line. Decide that deliberately rather than discovering it during an inspection.
911 Stops Being Automatic
With a copper line, 911 knew where you were because the line was physically tied to an address. Internet-based phones are portable, so location has to be provisioned and maintained.
Two federal requirements apply to most multi-line phone systems in the United States:
- Kari’s Law requires that a user can dial 911 directly, without a prefix like 9, and that someone on site is notified when a 911 call is placed.
- RAY BAUM’S Act requires that a dispatchable location go with the call, meaning enough detail to actually find the caller. In a multi-floor or multi-suite building, the street address alone is not enough.
Any credible provider will handle this, but it is configuration, not magic. If you have multiple floors, buildings, or remote workers using softphones, confirm what location each device reports before you go live rather than after.
Your Internet Becomes Your Phone Line
The moment you migrate, an internet outage is a phone outage. That trade is usually worth it, but only if you make it consciously.
Three things to check:
- Bandwidth. Each simultaneous call consumes a modest, predictable amount. The number that matters is your peak concurrent calls, not your headcount, and it is usually lower than people guess.
- Connection quality. Voice cares far more about consistency than speed. Latency, jitter, and packet loss determine whether calls sound professional or like a bad drive-through speaker. A fast connection with erratic jitter is worse for voice than a slower steady one.
- Prioritization. Without quality of service configured on your network, a large upload will degrade a live call. This is a router configuration issue and it is routinely skipped.
Then decide what happens when the circuit fails. A second internet connection, or automatic failover to cell, or simply a documented plan to forward the main number to mobile phones. Any of those is fine. Having no answer is the problem, and the time to find out is not during the outage.
Power Is the Detail Everyone Forgets
Copper phones drew power from the line itself, which is why they worked when the building did not. Internet phones do not. They depend on your network switches, your router, and your internet equipment, all of which need electricity.
If phone availability matters during a power interruption, that means battery backup on the switch and the router, not just on a desk phone. Otherwise the honest plan is that people use their mobiles, which is acceptable as long as it is decided in advance.
A Sequence That Works
- Inventory every analog line and what is physically on the other end of it.
- Pull your customer service record from the current carrier and verify the account details.
- Decide the non-phone devices first. Alarms, elevators, and fax drive more of the design than the phones do.
- Test your connection quality before committing to a platform.
- Provision and verify 911 locations for every device, including remote users.
- Port, confirm, then cancel. In that order, with no overlap skipped to save a month of billing.
